Cold email has a bad reputation because most people do it terribly. They send generic, spammy messages to thousands of strangers and wonder why nobody replies. Done right, cold email is one of the most effective B2B growth channels โ€” especially for Indian SaaS companies and service businesses.

The Mindset Shift

Cold email isn't spam. Spam is unsolicited, irrelevant, mass-blasted garbage. Good cold email is:

  • Targeted โ€” you researched the person and their business
  • Relevant โ€” you're solving a problem they actually have
  • Respectful โ€” you're asking for a conversation, not demanding a sale
  • Low-volume โ€” 50 personalized emails beat 5,000 generic ones

Writing Subject Lines That Get Opened

Your subject line has 3-5 seconds to earn an open. What works:

  • Short and specific: "Quick question about [company name]'s email setup"
  • Curiosity gap: "Noticed something about your website"
  • Mutual connection: "[Name] suggested I reach out"
  • Value-first: "3 ideas for [company] to reduce churn"

What doesn't work:

  • ALL CAPS or excessive punctuation!!!
  • "Partnership opportunity" (overused, triggers spam filters)
  • Misleading hooks ("Re: our conversation" when you've never talked)

The Email Structure That Works

Line 1: Personalized opener. Reference something specific โ€” a recent blog post they wrote, a product launch, a LinkedIn post. This proves you're not mass-emailing.

Line 2-3: The problem. State a challenge their business likely faces. Be specific to their industry or situation.

Line 3-4: Your bridge. Briefly explain how you solve that problem. One sentence. No feature lists.

Line 5: Social proof. One quick proof point. "We helped [similar company] achieve [specific result]."

Line 6: Low-friction CTA. Don't ask for a 30-minute call. Ask if they're open to a quick chat, or if you can send a brief case study. Lower the bar.

The Follow-Up Sequence

80% of cold email responses come from follow-ups, not the first email.

Follow-up 1 (Day 3): Short, casual. "Hey [Name], wanted to bump this up. Totally understand if the timing isn't right โ€” just let me know either way."

Follow-up 2 (Day 7): Add new value. Share a relevant article, insight, or case study. Don't just repeat your first email.

Follow-up 3 (Day 14): The breakup email. "I don't want to keep bothering you, so this will be my last email. If [problem] is something you'd like to address, I'm here. Either way, wishing you and [company] all the best."

3-4 follow-ups is the sweet spot. More than that is harassment.

Technical Setup (Don't Skip This)

Warm up your domain. New domains sending 100+ emails immediately get flagged. Start with 10-20 per day and increase over 2-3 weeks.

Use a separate domain. Don't cold email from your main business domain. Use a variation (e.g., mail.yourbrand.com) to protect your primary domain's reputation.

SPF, DKIM, DMARC. Set these up on your sending domain. Non-negotiable.

Sending limits. Stay under 50 cold emails per day per mailbox. Use multiple mailboxes to scale.

Legal Compliance (India-Specific)

India's DPDPA 2023 requires:

  • Legitimate interest or consent for B2B email
  • Clear identification of who you are
  • Easy opt-out in every email
  • Honoring opt-outs within 48 hours

B2B cold email is generally permissible in India under legitimate interest, but you must provide an easy unsubscribe mechanism and respect opt-outs immediately.

Metrics to Track

  • Reply rate: 5-15% is good for cold email
  • Positive reply rate: 2-5% (interested replies, not "stop emailing me")
  • Meeting booked rate: 1-3% of total emails sent
  • Bounce rate: Keep under 3% (clean your list)

The Quality Rule

Send fewer, better emails. 20 highly personalized emails per day will outperform 500 generic templates every time. Research each prospect for 5 minutes before writing. Mention something specific about their business. Show you care enough to do the work.

Cold email works when it feels like a warm introduction, not a sales pitch.
